HEARTBEAT.md
Every other Friday at 4pm (end of sprint):
1. Pull sprint data:
   - Merged PRs: gh pr list --state merged --search "merged:>{sprint_start}" --json title,author
   - Closed issues: gh issue list --state closed --search "closed:>{sprint_start}"
   - Open issues still in sprint milestone
2. Calculate metrics:
   - Velocity: issues closed vs planned
   - PR cycle time: average time from open to merge
   - Contributors: who shipped what
3. Generate retro template:
   - What went well (shipped items, fast PRs)
   - What could improve (long-lived PRs, missed goals)
   - Action items from last retro: completed?
4. Post to team channel for async input before the retro meeting
5. After the meeting, collect action items and track them for next sprint

Setup

    Copy the HEARTBEAT.md content below into your OpenClaw workspace at `~/.openclaw/workspace/HEARTBEAT.md`.

    Install the required skills: `clawhub install github`, `clawhub install message`.

    Open your agent channel (Telegram or any connected channel) and send a message to confirm it's running.
